Let me ask you something that I ask almost every podcaster I work with.

What does “working” actually mean for your show?

Most people pause at that question. Because the honest answer is they’re not sure.

They have a feeling.

Usually something like “more downloads, more clients, more traction.”

But when I ask where that standard came from, it almost always traces back to someone else’s podcast. Someone else’s stage. Someone else’s business.

That’s a quiet way to feel like you’re always falling short.

Here’s what I’ve found after 10 years of working with podcasters. The ones who stay consistent and feel good about their show aren’t the ones with the biggest numbers. They’re the ones who defined success on their own terms. And built three simple categories to measure it.

Human results. Is the show landing with the right people? Are listeners reaching out, referencing episodes, sharing what shifted for them?

Business results. Are right-fit clients mentioning the podcast? Is it shortening the gap between “I just found you” and “I’m ready to work with you”?

Metric results. Is the show growing, slowly and consistently, in a direction that makes sense for where you are right now?

Pick one of those to prioritize for the next 90 days. Let it reflect your real why. Then measure that.

Not someone else’s download count.

That’s how a podcast stops feeling like it’s failing and starts feeling like it’s yours.
